A 31-KPI weekly report only certain staff could build, with numbers nobody could trace
The marketing team manages 13 Meta ad accounts. Before every weekly operations meeting, someone had to build 6 sub-reports covering 31 KPIs by hand. The problem wasn't only the time: every step was scripts run by hand and copy and paste, only certain staff knew how to do it, and when numbers didn't match nobody could say which fields they came from.

Each branch's National Health Insurance (NHI, Taiwan's public health insurer) claim status lived only in that branch's local hospital information system (HIS). Checking it meant connecting to each branch over VPN and paging through screens by hand, so headquarters had no real-time view. Newer versions of macOS had even removed the built-in L2TP VPN, so logging in by hand was becoming impossible too.

Three ad platforms, three sets of definitions, and none of them knew about sales
The agency runs ad accounts for multiple clients on Google, Meta and LINE (the dominant messaging app in Taiwan). Each platform defines spend, conversions and attribution differently, the team switched between three dashboards every day, and clients could only see results by waiting for a manual report. The core problem: the platforms know about clicks, not about sales, so nobody could calculate the real return on each ad (true ROAS).

Each branch sent its financials to headquarters in its own Excel format, and someone consolidated them by hand. Formats varied, files named "final (2)" piled up so nobody was sure which was current, and management was always looking at numbers that were a step behind.

The website needed replacing, but rankings couldn't drop and ads couldn't stop
The WordPress site took 1.3 seconds to first response, worked poorly on mobile, and made adding AI features close to impossible. The hard part was that moving it carried real risk while Google Ads kept running: lose rankings and you lose organic traffic; break an ad landing page and the ads get disapproved.

The company's website, and not a single line of its code in the company's hands
The website was built by a single developer, and its source code sat in his personal repository. After he left, he could not be reached, and the code couldn't be recovered. The site couldn't be changed or moved, and nearly half its content was rendered only in the browser, so it didn't appear in the static source at all.

The company's know-how lived in senior staff's heads and in chat histories, and it left when they did. A new hire with one question had to interrupt three people, and the same question had three different answers. Buying an AI tool wouldn't fix it: if the knowledge itself isn't organized, AI can't make sense of it either.
